Modernization That Keeps Delivering, Long After Go-Live.

How Sapiens and Armed Forces Mutual turned a single implementation into ongoing business transformation.

Core system implementations have long been viewed as the finish line. For Armed Forces Mutual, an insurer serving military members and their families where continuous, gap-free coverage is mission-critical, going live was only the beginning.

That milestone proved to be the starting point. Working with Sapiens, Armed Forces Mutual quickly discovered that modern technology did far more than replace legacy systems. It gave the organization a clearer view of its own operations, and that view raised questions no one had thought to ask before. It is a pattern Sapiens has seen across the industry. Modernization is not a project with an end date. It is a continuous process, and the carriers that treat it that way keep compounding the return on their investment long after go-live.

“We knew changing technology would come with a learning curve,” recalled Charlene Wilde, SVP of Insurance Administration at Armed Forces Mutual. “What we didn’t anticipate was how clearly it would expose the silos within our organization. Technology didn’t create those problems. It simply made them impossible to ignore.”

That realization became the catalyst for a broader transformation. With Sapiens alongside them, Armed Forces Mutual began reshaping their business processes with the realization that this was going to be an ongoing and continuous transformation leading to their broader modernization.

Choosing a Partner, Not Just a Platform

When Armed Forces Mutual began evaluating modernization partners, it wasn’t looking only for new software. It wanted an experienced technology provider that understood life insurance and could support its unique mission of serving military members and their families.

“We were looking for an established partner with deep insurance expertise,” Wilde explained. “We wanted someone who understood our niche, but who could also guide us with industry best practices instead of allowing us to customize everything. Sapiens gave us a trusted foundation that would support where we wanted to grow, not just where we were.” It is a distinction that shapes how Sapiens approaches every engagement. The right foundation doesn’t just meet a carrier where it is. It gives the carrier room to decide how far to go next.

“Technology alone isn’t what transforms an organization,” explained Jennifer Smith, Vice President of Product Strategy for Life & Annuities at Sapiens. “The platform creates new possibilities. What matters is how far an organization chooses to take them, and our role is to make sure the platform is never the limit.”

When Visibility Changes Everything

During Armed Forces Mutual’s first year on the Sapiens platform, the biggest surprises weren’t technical. They were organizational.

Years of disconnected workflows, manual workarounds, and department silos suddenly became visible. Teams that had previously worked independently could now see how their decisions affected the next step in the customer journey.

“What surprised us most was realizing how many assumptions had become embedded in the way we worked,” Wilde reflected. “Some of those silos even existed within the same department. Until everything became connected, we really didn’t know they were there.”

Smith noted that Armed Forces Mutual’s experience is far from unique.

“This isn’t an isolated story,” she observed. “It’s something we see repeatedly during the first year after implementation. Technology exposes habits, workarounds, and communication gaps that organizations often don’t realize exist because they’ve evolved over decades.”

Rather than viewing those discoveries as setbacks, Sapiens encourages carriers to see them as opportunities.

“Your first reaction can be, ‘We missed something,’” Wilde admitted. “It isn’t failure. It’s giving yourself and your team the grace to work through it, learn from it, and improve.”

From Transactions to Ownership

One of the most meaningful changes occurred within Armed Forces Mutual’s sales process.

Before modernization, success was largely measured by application volume. Once an application was submitted, ownership shifted to another department with little visibility into what happened next.

The new platform has fundamentally changed that dynamic.

The Sales team could now monitor an application’s progress, identify where delays occurred, and work collaboratively with underwriting to move cases forward.

“Once our team could see the entire process, they took ownership of it,” Wilde explained. “Instead of simply submitting applications, they became invested in helping each family reach the finish line. We stopped thinking in terms of transactions and started thinking in terms of case ownership.”

That shift was especially meaningful for Armed Forces Mutual’s military mission.

During periods of increased global conflict, Armed Forces Mutual can identify high-priority applications for military members preparing for deployment and track those applications throughout the process.

“We’re able to give families confidence that when we say we’re taking care of them, we truly are,” Wilde said. “That’s incredibly important to who we are.”

Alignment Before Optimization

As implementation settled, Armed Forces Mutual reached another realization. Go-live had created organizational alignment. The next challenge was optimization.

“We think about it in two phases,” Wilde explained. “First you get everyone aligned. Then you optimize. If we had stopped after implementation, we would have missed the best part.”

The second phase depended on visibility the old systems could never provide. With the new platform, Armed Forces Mutual could track application cycle times, measure straight-through processing, and pinpoint the bottlenecks that had been invisible before. The metrics that surfaced started conversations the organization had never been able to have.

One number made the point. Armed Forces Mutual cut application cycle time by 8% while absorbing a 13% increase in application volume. The platform enabled it, but the gains also came from how Armed Forces Mutual chose to work differently, not from the software on its own.

Armed Forces Mutual’s attention soon shifted toward underwriting.

Like many insurers, Armed Forces Mutual initially automated existing manual processes. Over time, leadership recognized that true modernization required rethinking the underwriting philosophy itself.

“We had carried many of our old habits into the new platform,” Wilde acknowledged. “Now we’re asking, ‘Are we really using this technology the way it was intended?’ That’s required us to trust the tools, challenge long-held assumptions, and be willing to operate differently.”

Smith sees many insurers reach this same turning point.

“A lot of carriers digitize manual work,” she said. “The real opportunity comes afterward, when they begin asking how to redesign the work entirely to take advantage of true digital enablement.”

Turning Go-Live into Long-Term Value

According to Smith, organizations that continue making progress after implementation share a defining characteristic: business leaders remain actively engaged.

“You can have two insurers using the exact same technology platform and achieve completely different outcomes,” she noted. “The difference isn’t the software. It’s whether the business owns the transformation alongside IT.”

When modernization becomes an IT initiative alone, organizations tend to drift back toward maintenance mode, quietly rebuilding the workarounds and manual steps the new system was meant to retire. The carriers that pull ahead keep asking questions instead. How can underwriting get sharper? Where can the customer experience improve? What processes no longer make sense?

Emerging technologies such as AI are accelerating change, but both leaders emphasized that successful modernization isn’t about replacing people. It’s about empowering them.

“We think about AI as a growth enabler and assistant to the business specialists,  not a replacement,” Smith emphasized. “The technology only creates value when it’s paired with people who understand the business.”

For Wilde, the experience fundamentally changed how Armed Forces Mutual hires, develops talent, and prepares employees for the future.

“Technology showed us what was possible,” she reflected. “Now it’s our responsibility as leaders to build an organization that’s brave enough and ready to meet it.”

That may be the most important lesson of Armed Forces Mutual’s modernization journey. The initial Go-live wasn’t the destination. It simply opened the door.

Organizations that continue challenging assumptions, embracing change, and improving processes are the ones that transform technology investments into lasting competitive advantage.
